instead of reupholstering the entire sofa, i was thinking about just having the seat cushions and possibly the back cushions recovered. Do you think that this is a good or bad idea? I don't know whether i should just buy new. the frame is still good and the cushions are not flat.

I suggest calling a local upholstery shop and seeing what they suggest. A good one will tell you exactly what would be the best way to do things and give you a cost estimate. One of the shops in my area does free estimates where you make an appointment for them to stop by your house, maybe someone in your area will do the same.
If your leather cover is worn out, it will not be cost effective to do the seats and backs in leather. You could do them in upholstery, however.
